Why Builders Don’t Innovate First
Remember the Exterior Insulation and Finish System failures of the 1980s and 1990s? Continuous exterior insulation promised better energy performance, but moisture management details hadn’t caught up. The result was rot, mold, lawsuits and an industry that learned, expensively, that scaling a practice before understanding the risks has lasting consequences.
That lesson still shapes how production builders make decisions. Ask who drives innovation in homebuilding and the expected answer is some hero: visionary builders, demanding buyers, breakthrough technology, stricter codes. The reality is more complicated. Production builders don’t become industry leaders by being first. They become leaders by being right. Nobody wants to be the company with 20,000 homes wrapped in the next industry-wide mistake.
Let’s start with one of the industry’s most persistent myths: building codes drive innovation. They don’t.
Codes establish a minimum standard, built almost entirely on practices already tested, debated and proven in the field. By the time a requirement appears in the International Energy Conservation Code, it’s typically been years in the making.
That’s exactly what codes are supposed to do. They protect consumers by codifying what has already demonstrated its value. But that’s not innovation. Codes are the industry’s rearview mirror, telling us with authority what has already worked well enough to become the new baseline. Production builders follow, as they should.
Here’s the second uncomfortable truth: production builders are rarely first to embrace emerging practices. That’s not a weakness. It’s the business of corporate boards.
Much of the experimentation happens with custom builders, regional builders, manufacturers and researchers who can iterate quickly and adapt without putting thousands of homeowners, or an entire brand, at risk. They’re speedboats. A national production builder is an aircraft carrier.
Build thousands of homes from standardized plans and a poor decision doesn’t stay contained to one warranty claim; it turns into systemic liability. The job is knowing when the risk is low enough for a better practice to succeed across an entire portfolio, not being first to try it.
Manufacturers deserve more credit than they typically get. New air barrier systems, heat pumps, high-performance windows and framing technologies rarely originate on the jobsite; they begin with manufacturers investing years and millions of dollars in research and testing. Often at the Home Innovation Research Labs, but that’s a topic for another blog.
But even the best product doesn’t become mainstream just because it exists. It still needs builders willing to try it, third-party validation and a pathway to adopt it without unnecessary risk. That’s where certification enters.
Certification programs like the National Green Building Standard (NGBS) Green don’t invent better building practices. They make them scalable, giving builders a structured, lower-risk way to implement and validate innovation. They do that in four ways.
First, a roadmap: proven strategies organized into clear performance pathways, instead of builders sorting through countless products alone.
Second, reduced risk. Independent, third-party verification confirms new practices are actually implemented correctly. Without quality control, innovation is just risky experimentation.
Third and this is the role that tends to get missed, a proving ground. Because NGBS uses a flexible point-and-threshold system instead of demanding every possible measure, builders can pilot emerging practices on select projects and still achieve certification, testing something unproven without betting an entire product line on it.
Fourth, aggregated learning. Thousands of certified projects add up to something no single builder could produce alone: practical experience about what actually delivers and what deserves to become tomorrow’s standard.
Certification doesn’t eliminate risk. It makes innovation manageable.
Step back and the industry’s innovation cycle becomes clear: the nimble experiment. The proving ground validates. Production builders scale. Codes normalize.
Every durable improvement in residential construction follows some version of this path. Ideas emerge where it’s inexpensive to learn and are refined through repeated application and independent verification. Once they’ve proven themselves, production builders bring them to scale. Only after they become reliable, repeatable and economically viable do they become tomorrow’s building code.
Innovation doesn’t go mainstream just because someone invents it. Innovation goes mainstream because someone proves it can be repeated, verified and managed at scale. That’s why certification programs matter. They’re not where innovation is born; they’re what keeps good ideas alive long enough to become industry standards.
Every generation of home building has its “next big thing.” Some deserve to become tomorrow’s baseline. Others deserve to remain experiments. The real challenge is building an industry that can tell the difference before hundreds of thousands of homeowners become the test case.
That’s how the big ships finally change course.
